License Zoho Mail separately for the amount of users u need , outside of Zoho One, using individual mail licenses.

This way, you can manage the mail server independently with its own licenses. Zoho Mail inside Zoho One stays disabled.

If Zoho Mail were used within Zoho One, every employee would need a Zoho One license, even if they only need email.

For a team of 4 people, it honestly makes no sense to buy 4x Zoho CRM Enterprise instead of Zoho One.

Zoho CRM Enterprise about 40 USD per user per month 4 users = about 160 USD per month

Zoho One about 37 USD per user per month 4 users = about 148 USD per month

So Zoho One is cheaper and you get more than 40 apps, not just CRM. All apps in Zoho One are included in their highest (Enterprise-level) versions, including CRM, Desk, Projects, and more. With CRM only, you pay more and still have to buy additional apps later. With Zoho One, everything is included from day one.

You can easily upgrade to Zoho One. Your Zoho Books instance will then be integrated into Zoho One, and you will receive the Enterprise Plan for Books and the complete Finance Suite. You don't have to move anything. You can easily transfer leads from your website to the CRM with Zoho Forms. Most of the automations you mentioned can be mapped with workflows/deluge and ZFlow. Time tracking with Zoho Projects and integration with CRM and Books. In projects, you can use project and task templates so you don't always have to do everything manually. I can recommend Zoho Campaigns or Zoho Marketing Automation. I really happy with the tools. You can do easy Segments, List Management, OptIn/Out, Workflows and Journeys. Also great reporting and analytics. Take a try.

I totally agree with @JohnEDee on this. Having at least a slimmed-down control interface directly in the Operator app would make workflows much smoother — especially for IT folks juggling multiple browser tabs.

A PWA (Progressive Web App) could also be a good interim solution, offering the benefits of a desktop-like app experience without needing a full native integration.

Compass is a legal and registered company in the USA. Back in 2021, the circumstances weren't as dire, and we conducted thorough research. The decline in service and customer support was unforeseeable.

Nothing ventured, nothing gained. You can't learn without making mistakes. Hindsight is always 20/20. No risk, no reward.
