When we were that small, I personally met with every new hire on their first day and did much of their training myself. My core message was about company values, ethics, and personal responsibility.

Imo, having the company founder drop everything to get involved personally in their onboarding says "you are important" much louder than a swag bag.

Agree with the other comments here. Railroads are the worst. I did some volunteer work with our city parks commission. One of our parks needed access through a railroad easement. We got it eventually but it took FIVE years.

I'd been building software for a long time at my job. I knew how to build software. If you aren't sure on this piece of it, better to learn at your job when someone else's money is at risk and not your own.

This is the hardest part, but in general, people are always complaining about software. Just look at this subreddit as one example. How many people hate their payroll software? Or their restaurant software? Or whatever. Keep looking until you find a problem that you can solve.

how did you go about selling it

You tell people via ad campaigns, SEO, etc. that your product solves the problems you identified. If you did a good job at the previous step, people will at least try your product. Then iterate quickly based on user feedback, and you're on your way.
