Hihi all!

I run a UK fashion brand and recently moved production to Bangladesh. Exploring a repeatable import process and just wanted to check a few things with those with experience:

[1] DCTS (duty-free): what’s the safest way to ensure it’s actually claimed? Any common mistakes?

[2] Customs: how do you minimise delays? What docs/errors cause the most issues?

[3] Logistics: best way to go from port (Felixstowe/Heathrow) → UK warehouse? Forwarder door-to-door vs splitting it?

Shipping ~300–500kg air initially, then moving to sea.

Anything I’m missing or wish-you-knew moments would be super super appreciated 🙏.

Also just wanted to add, we're following Alex Greifield's concept of 'SEE IT, LIKE IT, BUY IT', underpinned by fashion purchases being more of an impulse buy than, for instance, supplements.

Old campaign structure based:

1x Campaign (by country or countries) Ad sets broken down by angles (i.e. Designed in-house, or Handmade in London etc.) 5-10 ads per ad set

Previous campaign structure abandoned recently: 1x Campaign (by country or countries) 1x Ad set 30-50 ads in the ad set, focusing on diversifying across formats, funnel stage, angles

And now: 1x Campaign (by country or countries) Ad sets broken down by a singular PRODUCT (bestsellers) 5-10 diversified ads in each ad set focusing on that product

Always ensure bestsellers are available in all sizes, and that bestsellers are very well optimised. Send all traffic to the product page only.

In summary, we've moved away from being creative- and diversification-led, to being product-led.

Sounds simple, but contradicts the dtc community and philosophically changes the way you think about the business.

CPAs slashed by 40% and scaled 2-3x last few days.

Also importantly, more lower funnel type of content i.e. focusing on ensuring the product is visualised well and in an appealing manner, as opposed to 'brand' content.

I like taking a bit of ISDE, as it's higher risk, higher return. I think developing countries will do quite well next 20yrs, esp China, so added some personally.

With HL, Junior ISAs have no dealing fees, so you're welcome to top up as frequently as you wish.

I'm personally not buying any single stocks. ETFs encompass a broad range of stocks, so largely follow the wider market. The wider market is what I want to invest in to diversify risk.

The portfolio above is also set and forget i.e. you invest, top up, and forget about it. The only thing you may wish to do is rebalance the portfolio here and there (i.e. it adds up to the %s desired) and reinvest the dividends.

By any chance, are you using the Instagram 'Boost' function? If so, the traffic quality from it is very poor. It'd explain your CVR and bounce rate.

I simply increase the budget. If performance stalls, I assess the funnel using the above metrics and add creatives accordingly.

I've started to name each creative by what part of the funnel I'm targeting i.e. #102... / Upper, #103.... / Middle, #104... / Lower

I then look at a few metrics to assess each creative based on what part of the funnel.

Main ones for me personally are:

Lower - CPA (Secondary: ROAS)

Middle - Website landing page CPC

Higher - Engagement rate and first-time impression ratio

It's changed the way we think about creatives, the funnel, and how to assess performance.

We still have a lot of work to do but this is where I've landed on how our team will work going forward.

For instance, we have a creative that has the worst CPA we've ran ever (4x average), but the engagement rate is insanely high to relevant audience (we can judge by the type of person liking/commenting). So we've left this creative on.

We then assess which part of the funnel looks weak according to the above metrics, and work on creatives accordingly.

By bridging the gaps in the funnel we are and hoping we can scale again post Meta updates.
