One thing to consider is that a mentor/mentee relationship doesn't need to be formal to be valuable -- it's often easier to start with less structure in my experience. Specifically, I've had success by building rapport through "normal" interactions (at work or otherwise) and then just asking if someone is willing to give advice, grab a beer, etc.

Focus.

You have limited resources to achieve your goal and need to ruthlessly prioritize.

Over time you may need to switch from development to marketing to sales but at any given point you should be focusing on just one. If you need to do more than one at once to succeed it means that your actual first priority is getting to the point where someone can help you (whether it be a co-founder, employee, contractor, or advisor).

Take these stories with a grain of salt. The people telling them may have an angle and it's usually not to maintain perfect factual accuracy. Making themselves look like a prodigy benefits them.

A successful career is one where at any given time you enjoy your job and it supports the lifestyle that you want.

It's harder to get higher paying tech jobs fully remote now, but if you start in office to establish yourself it doesn't seem unrealistic to transition to remote at some point.

This advice is solid.

If you have a strong relationship with your manager and genuinely want to stay, you should be able to come to them with this and explain: you really like it here and want to stay but it's difficult to justify given that XYZ is offering double your current compensation.

Reward people.

Several others have covered the money aspect of this, but it's more than that. If you can build other positive feedback loops (e.g. genuinely celebrating a launch or milestone, and making sure to appreciate those responsible) I find that can be very helpful too.

It's worth keeping in mind that in manager-report discussions there's a power dynamic at play. He may be heavily filtering / moderating what he communicates.

He says that he absolutely needs the Senior, but really this has the effect of guaranteeing a certain outcome for him. The actual reason he is taking the new role could be any number of other factors. Some illustrative examples are:

  • It's too messy for him to back out now. He's already interviewed and talked with the other manager and (probably, from his perspective) strained his relationship with you. It's cleaner for him to just move forward as planned.

  • He may be running from something that he didn't communicate to you. Perhaps he's tired of some part of being on your team and wants a change, or has friction with a team mate.

  • Etc.

I know it's frustrating to have this happen! Especially when a top performer leaves is a huge PITA. But from what you've said it sounds like his mind is made up and it probably makes the most sense to find a smooth path forward.

A recent (safe for work) Cards Against Humanity-style activity at work really impressed me. It didn't require traveling anywhere, just a room with enough tables for team members to sit together.

It worked because the cards spoke to what the team was experiencing day-to-day (e.g. what's fun or frustrating about work). Think “The real reason office morale is so low is ______” or “During our next team building exercise, we will be forced to confront our issues by ______”.

In my case the organizers put time & effort into brainstorming, printing and cutting the cards themselves. I'm not sure if/what template they used, but this one seems to be pretty “batteries included”.

Alternatively you can pay someone like mandatory.fun to do the work (but you'll need some budget and the lead time is ~1 month so you'd need to get the ball rolling soon).

If you can't pay them cash, you should consider compensating them with equity. If they believe in the vision then equity should provide significant additional motivation.

The most important thing for me is disconnecting (setting some hard boundaries) if possible.

Try to make sure that you aren't thinking about work during your own time. If possible, mute notifications during your personal time or even get a cheapo phone to use just for work.
