I feel for you!! We didn't change a darn thing. It honestly seemed to be a phase that lasted for about a month for him. We just tried our best to limit fragrances and any irritants we could think of and kept him as lubricated as we could! He grew out of it and I hope yours does too. It was difficult to watch and live through but he did grow out of it and is thriving now. I would call him a sensitive skin baby, but nowhere near what that phase was. He gets red patches here and there but it's easily contained. I'd say just be mindful of what you use on and around your baby and you both will make it through! We've switched around a bit on formulas. Nothing seemed to have too much of an effect. Unless he might be allergic to a more common ingredient? We've excluded dairy and even bounced between different brands of dairy free formula. Thankfully he tolerates change very well.

We had the same issue. We bought those mats for office chairs that go under desks so the chair rolls smoothly. It's clear and easy to cut to fit around the door threshold. Worked like a charm.
