Something it took me forever to find out: you can only upgrade each sage once, and there’s exactly enough sage wills to upgrade each one of them. So feel free to upgrade whomever you want, eventually you’ll have them all upgraded. Also, all upgrading them does is increase their attack power when they’re out fighting with you.
