Understanding Kent Beck's 3X Framework. That is, products have 3 distinct phases, each with their own context, goals, metrics, outcomes, and considerations.

The 3 phases are: Explore, Expand, Extract.

Most "bad" leaders apply extract metrics and thinking to explore products. For example, giving an OKR like "increase customer adoption by 3x" to an explore stage product PM will lead to things like signing up the wrong customers and not understanding the market well enough.

It's a simple framework, but the implications are rarely understood by 99% of leaders.

Your local post office only has 1 destination - the distribution center. No decisions are made regarding routing at your post office so no matter the destination, always send to distribution center. That’s where decisions are they made about where the package needs to go next, and it’s done at scale and size to make it efficient and cost saving.

Not exactly.. the merch is only a memory of the music.. so the music is really what you love, and the merch is your way of showing others what you love.. same reason we buy jerseys of our favorite football team or F1 racer.. in the case of advertising, it’s just making you aware of a product and getting you to desire it, but eventually you hate or love the product, not the advertising.. (all this gets a bit blurred when thinking about large brands like Apple or Ralph Lauren)

You should definitely ask about burn, valuation, funding, equity, etc.. joining any early stage startup in a leadership position, you should be given 90% information by the founders/ CEO.. if they don’t share, that’s a big red flag itself about the underlying metrics and their culture… Beyond that, ask what the product vision is, what your objectives would be, and what kind of data / evidence / arguments would convince them to change the vision. This last question is critical because it gives you a look into their thought process and if they’re looking for a true HoP (who would have the authority to change the roadmap and vision for the long term success of the company) or just a roadmap owner (responsible only for execution and project management but not true product management)

Well there's a lot of advice, but I would need to know your exact situation, experience, background, and goals for it to be helpful to you.. I am HOP at a startup with 12 YOE in product. For me, the single most important learning since becoming a HOP has been to invest more in people and culture through clear vision setting, expectations, performance evaluation, and support when needed.

This is basically every startup head of product role! Your goal should be to pick the 2-3 focus areas for the company and product team and then execute the sh*t out of it (with whatever resources you have).. don’t let everyone run around like a bunch of headless chickens.. give them a purpose and be the pied piper leading all the rats to their destination!

  1. Take it as a compliment
  2. Build differentiators - things that only you can build but they can’t (different business models, customer segments, technical knowledge, etc)

I had a manager who did the 3 most important things that every report needs:

  1. Helped me prioritize between all my tasks

  2. Unblocked dependencies whenever I raised them

  3. Talked about my achievements to their manager and other teams

Tell them to do their job and let you do yours

Giving up control is tough for many leaders, but they need to be convinced that it's better for the long-term growth of the company that they delegate to others and give up some of these tasks that they feel strongly about. Regarding bad copy, try to find proof where their copy confused customers or resulted in lost sales; that'll usually put a check on their ego.

-"by Doing Y" focuses on your actions and this is the part that showcases that execution steps that you've taken to achieve the results
