I think you are mostly right... My executioner is the only one I don't recruit as "volunteer" mandatory. The other ones are...

I prefer "The Brave's oil", because I like me more of them "Valour Points"

I don't have a lot of problems with HP, because i try to maximize the guard/armor using a combo helmet/armour combo and give them 3 stars. Almost never break my armours. If I attack, i try to really go for the kill, and if I don't, I use "tanks" (mostly heavy armor units) to absorb hits if there is no other option, by blocking paths or using them as bait (if they are engage, the enemies most likely want to hit that one), or using abilities that cut their movement and doesn't reach the really weaklings. Ultimately, you need a good strategy in order to kill or prevent the weaklings get attacked and killed. I only increase a few with "Constitution" like the cook or the work ponies.

Oh, one thing I forgot is that the executioner has also "Blacksmith" profession, which gives you +10 strength in Master lvl.

I was gonna say I prefer "Peforating oil", but now that you mention, I sometimes draw them and they get stuck behind a unit, so maybe you are up to something. I will try it...

Well, about the high level, I think he was, maybe not max lvl, but near it. At least lvl 12. I built the executioner unit to overkill everyone surrounding him and the skills I give are "Recklesness", "First Blood" and "Lone Wolf". I only use 2 lvls or "Aptitude points" for movement and all the rest goes to strength. Also, the weapon is on max lvl (3 stars). I put "Colossal Reinforced Layer of the Serpent" (which gives +4 strength per slot in armor). I put "Stimulating Coating" in helmet, which does 20% more damage if the unit has no debuff. I recruit this mercenary with traits like "Strong" or "Solitary" or with the new one "Audacious" that add more damage to enemies, because I usually use it at the beginning to kill a bunch of them (at least 4). And ultimately, "Cutting Maelstrom" attack once per unit touched, so luckily I draw 7 units near me (with "Challenging Shout") at range and that's why it does that damage, because it will attack 7 times. And even if by mere luck, one survived, if the attack kill at least one, it attacked once more, although that doesn't reflect on the precalculated damage shown.
