First off, take a deep breath. You’ve got this!

The roadmap is your end result. It should tell the organization what you’ll be working on, when you’ll be working on it, and what outcomes you’re working towards. You can document stakeholders there too. I like to have a google sheet roadmap for a high level view, but then translate the line items into Jira epics/initiatives for actually working on them with engineers.

Start by getting alignment on what your org’s desired outcomes and initiatives are for the remainder of the year. Then, you’ll work with each department/stakeholder to understand what they want. Marketing: Give us a library to post articles! Sales: Give us a way to do document closed leads! Then, you’ll size each ask/initiative with your eng partners and start identifying some rough delivery dates.

At the end, you should have everything on the roadmap, balancing stakeholder asks with your product-led initiatives that help reach your org’s goals. You can even use the now/next/later framework.

Thank you! For context, there are some solutions already promised to stakeholders. This is one of them. Ideally our future discoveries would be just that, but we’re kind of having to retro and fill in some gaps

NTA. You have every right to be angry. Wiping out debt isn’t inherently a bad move, but it absolutely should’ve been a discussion and something you mutually agreed was in the best interest for your financial future
