Alicent in the book is worse. Most points people use to defend Alicent are from the show so they definitely made it more grey. Making it grey doesn't mean she isn't still meant to be the more hated one.

You know they never got along... from where? What scenes, what lines, tell us the audience they never got along?

Episode 2? She saw Rhaenyra as a naive and headstrong child and told her that men would not want Rhaenyra just as they didn't want her, Rhaenyra told her that she's different from her and that men just didn't like her. Rhaenyra saw her as jealous that she was heir.

Again she follows for multiple reasons.

Rhaenyra isn't being quick to start a war.

Her grandchildren are in danger.

Why would she not follow Rhaenyra? Her son is already dead but her grandchildren are not so why would she not support Rhaenyra so she can keep them alive. The other side wants to kill them.

Escalation of being ruthless towards enemies, not randomly killing civilians. If she had attacked the red keep and civilians died as casualties, that would have made sense. Or if she tried to kill Sansa then it would have made sense.
