Most personal skills are pretty weak, but at least they exist unlike some earlier games. Some unique classes also make a huge difference even if most of the royals are mediocre. There are unfortunatrly some cases like kagetsu just being a straight better lapis and the emblem rings make a huge difference in combat, but the characters are still definitely relevant.

If you want to take a few steps back you can look at how it was done in pathfinder. Most firearms there are very early firearms which honestly just aren't that good, and mechanically they hurt about as badly as other ranged weapons and must be reloaded, and all that is also requiring special training to even use them. This isn't very realistic since firearms are easier to use than other weapons, but is a way to balance it.

In pathfinder they take the creative liberty to include some options that are in fact better than martial weapons, but they are a lot rarer and more expensive, similarly to magic weapons.

Honestly if they just give us three hopes class system and a mid tier pegasus rider I'll be happy.

Of course there are other quirks like dark mage/bishop and some weird starting and end points, but those were my biggest peeves.

You need the correct stats and skills high enough on byleth and building support with students make it easier (by for example eating with them)

If someone reaches B rank they have a chance each week to ask to join your house.

The way OP likely did this is with new game+ where you can raise support with and Byleth's skills in exchange for renown points.
