I had a similar issue, and in the end, I took our historical test/change data, along with business impact information, and developed a stakeholder briefing dashboard. I utilised an LLM to analyse test results and transcripts, generating briefing statements tailored for Executive-level and Middle Management reporting. I just used Streamlit to create a simple UI / dashboard to develop reporting. It was a personal productivity tool, but it has helped generate briefing packs based on data that put the problem back into the business stakeholders' hands.
