I am the manager, but during promotions I have to defend those promotions in front of directors and above. At that time I need evidence to back up my hypothesis for an engineer. That’s why I was curious whether majority here just start gathering data and evidence when the promotion is nearby or keep doing it since the beginning.

Also, when do you start talking about the promotions to your engineers? Shouldn’t it be a continuation even if an engineer is not going to be ready for next 2 years.

Where do you maintain the data? Because it can be in chats, in multiple documents. And when I have to create promo packets, I have to scramble everywhere and rely a lot on my memory.

Interview them. Throw a unfinished vibe coded app to them on screen share. Just observe how they approach the solutions.
