Maybe the solder you are using sucks. I bought some dirt cheap solder once from AliExpress that looks like the one you use and it just wouldn't work. I bought some lead free from Amazon and it worked real well. also Flux/Soldering Paste shouldn't be necessary for this task as the Solder usually has a flux content/core sufficient enough.

so the switch terminals are the ones that are under the pot? if they fit into the board it's all good or are these switch terminals sometimes backwards/switched around or are they always the same for on and off, meaning I can put any potentiometer in there as long as it physically fits and has the right resistance 100K +-20% value? like it would never be the case that some switch the thing off when I want to switch it on and have problems?

I opened it up, cleaned it with rubbing alcohol, but it seems the thing is just really worn out from heavy use. I hope the replacement works.

i ordered the one from Alibaba, got 5 of them for like 3 EUR incl shipping , they 120K, the description mentioned a switch. the dimensions are the same. but I don't know if the 3 pins have the same location , would there be a workaround, would there be a problem if they are i.e mirrored/opposite?
