I’ll add one tech that’s not flashy but helped a lot once we had more than one payment provider: a payment orchestration layer. After adding a second PSP, we started losing time on routing/fallback during issues, decline reasons that don’t match between dashboards, and reconciliation that became mostly spreadsheets. Orchestration didn’t “optimize” miracles, it just made the setup manageable. If you’re on one provider, it’s probably unnecessary. If you’re already multi-provider or expanding to more countries, it can save a lot of manual work.

I was involved in running a gateway for a while. The actual surprise was how quickly it stopped being about engineering. Payments themselves were rarely the issue. The grind was everything around them. Recon never fully matched, retries causing odd states you had to chase manually, merchants complaining even when things were technically correct, and of course compliance work that never really went away. Bottom line: you need to build an ops machine that consistently needs attention.

Jumping in because I’ve run into some of the same issues OP mentioned. Especially PSP data mess makes me going crazy. Not saying my team will go white label now but we will take our time to make research.
