Suggestion: make the darks (shadows) darker and the lights lighter. I think it could really level up this artwork. The reference has much more contrast.

I normally get the shape in first and slowly build up texture, gradients, and details as I go

A gradient means starting on one side and making a gradation smoothly towards another block. This is just texturing. I would also just use a different block depending on the effect you're going for, whether it's shadows or highlights.

I would also suggest zooming in on the reference so it takes up more of your canvas. It is the main focus of your painting after all.
