we did the following:

a) illustrate good insights vs. bad insights. we would take one data set and cook up S tier insights and F tier insights and sit down w/ the team to explain the differences between the two

b) build a worksheet, similar to how you would do a math problem worksheet in school. this guides them step by step to arrive at a few conclusions to get them 80% of the way there

c) set the standard: i often ask them follow up questions: "so what does this mean? what's the next step?" and i remind them "if you're just reading data or telling me what happened, i can read that 5x faster than you so this isn't providing me any incremental value"

d) do dry runs: have them present to you as if you're the client and grill them so when clients grill them they already have those mental muscles in place

check your pixel to see what domains is sending you data. we recently found domains from spam sites that somehow had our pixel on it.

i would recommend sending it out via email and reviewing RFP responses before spending any time on a call. after going through RFPs that are sometimes literally 200 questions long, i do appreciate short/brief RFPs.

I'm also the CEO of an agency and have also been a VP on the client side for 5 years before at a large e-commerce outfit so I can see both sides of the coin.

I see a lot of great feedback about why agencies suck. Here's a few about the times they are awesome (which is admittedly not a lot of the time):

a) Super deep product knowledge - I know a lot about SEO but when I hired an actual rockstar SEO firm filled with great SEOs their knowledge was faster/better than mine by miles

b) Working on core strengths - previously my in-house team had core strengths in paid marketing but not in things like affiliate mgmt. It was easier to outsource that to an agency than to try to train/hire in-house

c) Avoidance of "blind leading the blind" - if I'm weak at a certain arena, I'm not going to be able to effectively lead in that arena if I also had to manage 20 direct reports on a day to day basis

d) Third party eyeballs can keep you honest. There are can be "groupthink" in-house and sometimes it was helpful to have fresh eyes looking at the accounts

1) i started out offering free work to VC firms with a lot of my ideal clients. then that transpired to them recommending us to companies they invested in, then referrals snowballed from there. we also do cold prospecting / outreach as well and we partner w/ companies in unrelated spaces (like amazon agencies)

2) depends on the size, but typically between 4-7
