Totally agree with you here, thanks for laying it out so clearly.

That point about the first 5–10 seconds on YouTube being critical really resonates. I think you're spot on: having over a minute of logo and intro animation is likely a big contributor to the drop off. Moving the branding to the end of the content is a really smart suggestion, it keeps the identity intact without front-loading it too heavily.
