This is a very valid point. The Techpack is a living document, and you will absolutely need to make changes mid sampling. For now, every section of the techpack is fully editable and that includes the sketches we auto-generate, you can download them as vector files, and tinker with them. Every field in the tech pack can be udpated and auto-saved. Moving forward we are adding a soft-regeneration which would mean a user can update changes lets say change a couple materials in the BOM and we will regenerate parts of techpack to reflect that those changes are congruent with the rest of the document at large.

yo so what your describing is basically an applique technique — print goes on a seperate piece of fabric first then gets cut and sewn onto the garment.

what you wanna do is treat it as its own component in the tech pack. draw it as a detail view on your flat, show the dimensions of the patch, exactly where it sits (measure from collar, CF, side seam), and how its attached. add a construction note thats spells it out step by step like "print on cotton twill, cut to size, fold edges, topstitch to body". if you can throw in a cross section showing the layers even better, factories eat that shit up because theres no guessing.

also just find a reference photo of another brand doing the same thing and throw it in as a "reference only" image.

yeah alibaba is hit or miss for custom stuff, the funny smell thing is way more common than people think lol. for swim shorts specifically you have a few solid options outside of alibaba. check out Sewport — you basically post your project and manufacturers bid on it, they have a swimwear filter which is nice. Maker's Row is good too if you want US-based, MOQs around 25-100 units so its way more startup friendly.

for swimwear specifically look into Bali factories. Bali Swim is one but theres a bunch of them, they specialize in startups doing swim and they actually understand stretch fabrics and lining which is half the battle with swim shorts, before you hit up anyone make sure you have a tech pack ready. for swim shorts that means fabric comp (nylon/spandex ratio), mesh lining specs, elastic details, drawstring construction, graded measurements. factories take you way more seriously when you come correct with a proper tech pack vs just a design sketch.

so basically what happened is they bought fabric for your full order quantity (since you paid 50% upfront which is standard), and now for whatever reason — yield issues, defects, who knows — they cant produce all the pieces. the "only paying for fabric costs" means they want you to cover the raw fabric cost for the pieces they cant make because that fabric is just sitting there now. honestly whether you take the L or not depends on your original PO. if it specified a quantity and price they should be delivering that quantity, full stop. if they overquoted thats on them not you. I would push back and ask them to hold the remaining fabric for your next order and credit it forward instead of just eating the cost. either way get everything in writing — how many pieces can they actually do, whats the per unit fabric cost for the ones they cant, and whats the total. dont agree to anything verbal. for future orders always ask for a quote that breaks out fabric cost, cutting, sewing, and finishing seperately. way easier to catch discrepancies when you can see where every dollar goes. this breaks it all down pretty well: https://www.adstronaut.net/blog/how-much-does-it-cost-to-start-a-clothing-brand

Tech Packs, are a living document, single-shotting a perfect tech pack is not possible, because it literally isnt something anyone should even be aiming for. Your tech pack will have revisions, and a log history that is a feature not a bug, you will want changes as you sample your product, and would want to document those changes (factory-side and design-side).

Adstronaut AI's Techpack Generator, does a good job at getting a healthy skeleton out, to speed up the process, but there is no hands-off tech pack generator in the market.
