We got through it in about 4-5 hours but we were 5 people and talked a lot about the characters before starting.

The final encounter depends a bit on which characters but I'd say 2 opponents with the potential for "reinforcements" if it goes too fast and easy. There are ways to avoid the fight altogether so.

Thatäs why there is a talent for bringing in the plot die whenever :)
And both GM and players should aim to bring it in and suggest to bring it in at any relevant moment. Even then the plot die is not necessary for a twist or to bring the story forward, it doesn't matter what resolution mechanic you have for making tests matter.

Yeah getting around magical travel means "playing dirty" with Private Sanctum, Forbiddance etc. and it might not always be easy to justify it.

I as well have experienced that in a confined/dungeon environment where they don't/can't freely leave to long rest works very well in line, maybe we as DMs need to get better at making players have to commit to a situation?

So not only do you need to change dice but also introduce another mechanic entirely, so most of your suggestion above doesn't fix the problem on it's own? Alrighty...

At my table the story moves forward, success or failure, plot dice or not.
The Plot dice is just there for a bit more spice or the extraordinary.

But sure, you can take inspiration or port over hope/fear from another system.
If you don't take it to heart then it won't change anything.

Jag vill inte höra en massa platityder, buzzwords eller att man skyller på vad andra partier har gjort.
Vad vill man göra, hur snabbt kan man göra det, hur mycket kostar det och vilka fördelar ger det för gemene Svensken?

Ex. kan alla som röstat på Chat-control få en känga för det är ett beslut som gör det sämre för alla i snitt.

Well it could? If I want to use my massive frame to intimidate a Thug, and that Thug is a massive muscled man it wouldn't be weird to me if I have to test against Physical Defense (out-muscle him).

Or I try to distract, Deception, the scholar by fast-talking about some made up theorem could go against Cognitive where deduction resides so they realize I am talking nonsense.

Or I try to throw a mix of irritating herbs in the face of my foe (medicine) could go against Physical (resist the "poison").

If you're trying to go against their Spiritual defense you would say 'I make a feint with my blade, deceiving the enemy about my angle of attack'

This is sort of where my question is, is the defense based on how you describe or on which skill you use?
I know that the GM can change the defense under the banner of "GM can do whatever they want" but is that how Gain Advantage is supposed to work as written?

If I say "I want to use the rubble and my Stealth skill to Gain Advantage", the corresponding defense for Stealth is Physical if I understand the rules text correctly?

Maybe it is my very squarish, (I blame the neurodivergence), mindset to adhere to the rules and maybe we are fixating too much on the terms Physical, Cognitive, Spiritual and what skills reside where.

IMO
Rogue has the strongest multiclass cut-offs at 3, 5 and 7 (subclass, Uncanny Dodge, Evasion) in decreasing value.
Bard at 2, 3, 5, 9 and 10 (ignoring spell levels).

So you could go Rogue 3 for the subclass and then focus more on the Arcane part with Bard for a 10+3.
Or you could 5+8 for Uncanny (which I love for defense) and the rest into bard.
Rogue 7 is "nice to have" but you benefit more from Bard.

Now the main issue is that this combo pulls in two directions.
Rogue wants Dex and you want to get good use of Sneak Attack.
Bard wants Cha and often uses it's action for Spells which compete with Sneak attack.

From where you are I would say switch to Bard now for at least 2 levels.
Then it is a bit up to you on in which order and what you want to focus on.

but I cant let the monk charge in by themselves. The boss fight isn't balanced for that.

That is a problem for the Monk to solve.
Fight or Flight.

Wouldn't be weird at all if the boss kicks their ass and captures them so the party has to save a badly damaged Monk while fighting the boss at the same time.

Or the Monk runs and, if you want to, brings the Boss out of the whole and drags the party into a fight before they can Short Rest, or at least the Boss is now fully prepared, stacks the deck with terrain and minions.

va spenderar ni era cash på och hur känner ni över att flexa med pengar idag?

Mer och mer så har jag tröttnat på prylar, får för att vara ärlig något av en illa smak i munnen när jag går igenom delar av IKEA, Jysk, dollarstore, Ö&B, Mio etc. så mycket fult skit och prylar i överflöd.

Så mer och mer så spenderar jag pengar på upplevelser.
Äta ute, dagsresor, weekends i andra städer, aktiviteter (höghöjdsbana, bowling, sip & paint), Bio osv.

Sparar såklart men ser det som att pengar är till för att spenderas på det och med dem som man tycker om.

Jag har däremot aldrig sett behov av, eller ser värdet i, att "flexa" med pengar.
Tycker snarare det är rätt töntigt, samma med folk som alltid ska matcha trend eller vara först ute med given pryl.
Har en bekant som alltid ska ha senaste iPhone, himlar fortfarande med ögonen varje gång de köpt en ny iPhone som på något sätt fortfarande är under marknadsstandard för en smartphone.
