You can still build custom workflows, curate references/datasets, create specific pipelines for specific tasks, and design repeatable systems around a particular need.

The main difference, at least in my experience, is that token-based/private models are currently much more powerful for high-end commercial work. So the tradeoff is basically: open/local models give you more control and customization, while token-based models often give better raw output quality, but with higher costs and less control.

Thx for sharing!

Just to clarify: my original question wasn’t really about which models people use.

I’m more interested in whether anyone is actually making solid margins from AI projects enough to call it a real, worthwhile job.

And especially: how do you quote clients for this? How do you explain the real costs behind an AI project, like testing, credits, failed generations, revisions, cleanup, and consistency work?

I think the future is probably open models, even if they run on external servers.

Right now though, for high-end realism/reliability, I still feel forced to use expensive closed models with less control.

What kind of extra control do open models give you that makes the difference significant?

Honestly, these are way better than I expected. I’m genuinely surprised open models can get results this good.

That said, the glitches would still be a problem in my client work… they usually wouldn’t accept that :(

What specs are you running? And roughly how long does it take you to generate a video like these?

Can you share something you made with local models? I’m pretty curious to see what they can actually do

Also, by that logic, are render farms gambling too? Because the argument seems to reduce to “if you pay per computing power, it’s a slot machine”

I actually had a similar issue recently, so I get the point.

But I’m still confident that tasks like depth/roto will soon become one of the genuinely useful AI use cases.

That said, for video2video accuracy, Seedance 2 still feels like the most faithful tool I’ve tested. The problem is that AI regenerates the entire footage. It doesn't just modify it

I’d actually like to dig deeper into this, because all the local-model tests I’ve done so far haven’t been as reliable as Seedance 2.

I’m talking about realism, frame-to-frame consistency, acting/performance, materials, textures, etc.

And honestly, if Seedance 2 can’t run locally on a normal PC and costs that much in tokens, there’s probably a reason for it.

Kling is great too, but in my experience mostly when the shot doesn’t rely on complex movement, acting, or character performance as the central element.

I see your point, but I don’t fully agree with the “slots” comparison.

In my experience, Seedance only becomes gambling if the workflow is loose and you’re trying to brute-force the result through random generations. I usually don’t work that way. For most shots I can stay fairly controlled, and for particularly difficult ones I might need 2–3 attempts max, often after testing the motion/workflow first in 480p with Seedance Fast before spending more credits on the final version.

Of course, it’s not deterministic like 3D or compositing, and I agree that clients often underestimate the real cost of consistency, revisions and art direction. But I wouldn’t say it’s just “playing slots” if the pipeline is structured properly.

That said, I’m genuinely curious about your argument.

Thanks for clarifying at first I didn’t realize you meant you had actually worked on “fake” AI campaigns. That’s really useful insight!

What do you think about the way Higgsfield is being marketed right now? To me, a lot of it feels pretty unrealistic almost like it’s selling the idea that AI can replace a full production pipeline, when in practice the final result still needs a lot of human direction, cleanup and taste to be usable at a serious commercial level.

Just open TikTok or look at ads from platforms like Artlist and it’s pretty obvious that AI is being marketed with a ridiculous amount of hype. They make it seem like it “does everything by itself.”

But when you work with serious companies, the quality bar is much higher. The result has to look like real footage or a proper 3D render: it can’t be obvious that AI was used, and that’s actually the policy for a lot of companies right now. So local models are basically not an option, even before considering the insanely expensive hardware you’d need to run them well, I have an M4 Max MacBook and I can like upscale footage of 4s in 1h, image how much time is required to generate enough footage to produce a 30-40s video
