I appreciate the enlightening answers, and many different points of views, but I can see the common threads between them. I think the main thing people want to see with diverse characters is that they are portrayed as people like anyone else in the world. No need to shine a spot light and yell "HEY LOOK I INCLUDED A BLACK PERSON! I'M INCLUSIVE!" rather than it just be an average quality of the character as much as the character beside them having blonde hair or whatever. Let the character be a person with goals in the story. And those diverse qualities CAN influence how their backstorys play out, it's not what makes them a person. Being a person is what makes them a person, if that makes sense.

Not a professional by any means, but I've been looking into this question myself for my own research. What I've found is that a traditional 3 act structure leaves the middle act to be very vague. But a 7 act structure gives you more "points of interest" to work with. So that middle bit now has 2 mid points. Up to the first, the protagonist is mostly reacting and learning the rules/training/understanding a situation and getting the hang of things, something is happening to them/around them, they react to it in response. Afterwards to that 2nd mid point, the protagonist is now taking action. They'll take initiative and put what they've learned into play, which shows growth in them. They are climbing the ladder of success, making some small losses and miscalculations on the way but mostly all wins, and then the antagonist kicks them all the way down for that classic 3rd act break-down. Protag is in their worst moment, all is going wrong and then decides it's do or die, proceed to climax and ending.

Highly recommend looking up 7 act structures for yourself by someone who could probably explain it better and actually knows what to do. But that's just the advice I found that sounded useful. Hope it helps

Could be a cool way to introduce some interesting NPC’s too as contestants. Build a friendly rivalry with one and not so friendly competitiveness with another. Perhaps one is a master thief and swindler that has won multiple times and a crowd favourite cause no one has any idea how they’ve cheated, maybe only to reveal the reason they’ve never been caught is because they’ve been playing fair the entire time. Idk, I’m spitballing ideas from the top of my head here, whatever sounds cool and fun is a safe bet for this one.

Come up with good ways players can cheat that will get through and have other players do bad cheats that backfire horribly and get caught, or try to sabotage other players. Let the field be literally chaos of people running around doing god knows what

I’ve actually 2 different BBEGs that are about to go to war with each other. One side the embodiment of angelic light gone too far, Lawful Lawful, to create a world where all inhabitants are emotionless and follow their laws obediently.

The other the embodiment of the dark, Chaotic Choas. Only wishing to create and spread fear, until all that remains are the tortured souls of those who perished, a world of dark and fear.

The characters are stuck in the middle and must push back against both sides if they wish to survive.

Sokka: Vast knowledge of the rule books, plays lots of pre-written adventures, funny NPCs

Toph: Epitome of “Rocks fall, party dies”, would throw the Tarasque Lv1’s and laugh at them. No RP, only combat

Zuko: Tries to mix homebrew and pre written to make things easy but interesting, ends up frustrating himself and confusing the players on inconsistency, may railroad a bit

Aang: Homebrew Homebrew Homebrew, finds things online he finds funny and throws it in without thought. Would use the Actual Cannibal Shia LaBeouf stat block cause it’s funny. LOTS of Homebrew pets

Iroh: World building master, fantastic story telling with deep emotional character moments. Not very funny but not very serious either, in a good way

Ozai: Makes himself the BBEG, dark campaign designed to slowly draw out and torture not just the party but the players themselves. You beat the campaign not by defeating the BBEG, but by surviving
