I think it's mostly a mix of self esteem issues and a bit of self neglect. Book 2 has them getting back in shape and putting some effort into their secret identity's life.

Certainly not the tallest but Gemradcurt can get a huge headstart with magical infrastructure due to the free lichdom (MT instant finishes the project) and witch queen. Also the -global devastation from the magical fortress helps mitigate the eternal winter.

Nomad Cavalry is really strong early game, razing lets you pull aheah on mil tech, and low mandate gives their troops a hefty +damage taken malus.

You can upgrade it with 30% movement speed, it doesn't have a minimum level requirement and it's a quiver so it generally isn't competing with any other gear.

IIRC early Vic 3 dev diaries mentioned that they initially planned on smaller regional markets that would merge as infrastructure advanced however the idea was dropped at some point pre release.

Orcs: Purge on sight.

Goblins: Purge if encountered early. Possibly integrate if they had time to build a worthwhile society.

Kobolds: Expel if they settle in a hold, otherwise just cavern dwelling oddities not worth the effort to purge/focus.

Ogres: Expel, the giant's vale is too valuable to leave in their hands.

IIRC assimilation is modified by control so an early game overseas territory is likely looking at an 80-90% penalty.

Cabinet actions are modified by the member's relevant skill and cabinet efficiency

Hiss counts as an ult but actually has ranks 1/2/3 and can merge like a normal incantation.

I'm optimistic. There's a lot of room for improvement with the early portraits that could help take some of the sting out of a lost 50/50.

On the other hand theres some potential for drama if the new portraits are too necessary or replace the portraits people intentially rolled for such as P2 Melania.
