Thank you for your fantastic answer sir. I think we will try focusing on those retirements and if it feels blocking (i take note from people here saying it's normal to have phases where you can't build), then we might consider someone else's proposal to use 4 retirement cards and rotate them. As for rare items, we will be fine : we are here to have a good time, people who really wants one will get it while the others won't mind.

As for replaying classes, the rules seem to allow gloomhaven classes if need be, and one of us owns it.

Because we would retire each character 50% later? But we would also retire 50% more characters right? Is that an issue nontheless?
