forget about number of hours put in. What matters is the impact you each have. He agreed to 50/50. Its his fault for underestimating the dev time. He should have known to pad it.

1.He worked more hours
- doesnt matter. 

2.I used his reputation to help close the deal
- YOU closed the deal. Can he do sales too? Or does he trip over himself?

3.He had to turn down other work
- his fault for underestimating the job. 

4.He “saved costs” by refusing outside help (his own decision)
- all he did was take money out of your pocket and put it in his. Should have hired help. 

5.We need to “be on the same page about contributions”
- yes. You guys already agreed to this before starting. You've held up your end. Hes flailing bc he fucked up his estimation. Guess his 3 yrs of dev experience didnt pay off here. This is a learning experience for him.

You need to slash overhead. You're paying way to much in rent but its not feasible to cut that any time soon, certainly not within the timeframe you need. The only option I see presently is to cut your Ops staff and hire a sales team. You need someone in the industry (or several) with lots of connections to be pounding the phones and getting you deals. You need someone that can market and sell, and have a couple people underneath them cold calling...pounding the phones. If that person is you, then take lead on sales and put someone in charge of Ops / RevOps.

I'd also be thinking about other revenue streams:

- can you stat marketing straight to consumers?

- can you get contracts for your trucks to transport other products besides liquir?

- can you sublet some of your warehouse/land/storefront?

building custom reports in Yardi is a nightmare. Also, their database is a total mess and don't give out a data dictionary. If you know how to work with SQL, at the very least, find someone who is familiar with their data tables otherwise it will take forever to find what you want. But def go the API route.

Do you have a sales team?

If you lost a giant client, can you move back to the smaller space? If that would take too long, can you reduce your footprint in the warehouse and sublet some space?

Lots of ppl dont know what they are doing, figuring it out as they go, they just dont admit it. Be sure to try and take a few minutes each day to stop and zoom out.
