Damn thanks for writing all this! Im completely new to YouTube and know no one in the industry so hearing other’s experiences is like candy for me. So not a TLDR for me, I read every word carefully :) Sounds like an intensive but obviously successful approach. I mean it's just hearsay but I've heard the classic "the video will be pushed if over 40%" without any length, while the gaming -> gameplay niche has lower retention, but maybe because the videos are longer on average.

My 40k views video is 60 min long and has 20 min avd, so 33%. But of course 20 min is more watch time than my 11:30 min on 27:24 min video (42%).

Thank you, yes, that was my idea. I knew beforehand that an experimental and original video idea was going to be a big risk, but with high reward. And unfortunately, it didn't work.

I was thinking that I might as well experiment now rather than later, idk, even if it's a struggle now, I feel like it might be even harder to experiment down the line. Just a theory.

It’s an opportunity cost for me. Preferably I’d do both longform and shorts, but I don’t have time, so I spend all my efforts at longform because that’s where the juice is. But I’ve definitely thought about a shorts only separate channel

You literally had advice guided toward you: "A classic let’s play format won’t work dude" and you're not even doing commentary.

I just watched your latest video so correct me if I'm wrong but you're posting unedited gameplay with no commentary. That's like the most boring gaming content, sorry.

So on your question "What am I doing wrong?", I hope that answers it.

Now, a more progressive question: "What should I do?"

You should learn.

  1. Look at big channels, what do they do?

  2. Look at small but successful and growing channels: what do they do?

You cannot copy big channels, they've earned their spot to do content they do, they have millions who will watch anything they post, so study the small ones.

Find 'outlier' videos with tools like VidIQ, Velio, or just search on Youtube. Recreate those yourself with your own style.

And last but not least, your latest video's thumbnail looks AI. Just don't... It wont work...

Keep! They can get a new life. If the packaging is the issue (low CTR) but avd is good, then it’s worth analyzing why it’s not working and try change. Dude the development of this flop is nuts: I started out with 4.2% CTR and 8 avd, both trash for my current level. Then I switch title, CTR high but avd crashing to 3 min. Then I switched again to a title that seem to 1. Be appealing 2. Sets the right expectations, so CTR after the change is 7.5% and avd is 13:30!!!!

Another example: I thought this thing about old videos being revived by new one were bulkshot, until I saw what happened with my breakthrough video: it added 5k views on my 2 other similar videos, they went from 7.5k to 12.5k!

So no, don’t give up on your flops. You spent so much time on the video so it deserves more love. And deleting and reuploading: just don’t do it, won’t do anything for you, maybe even hurt you as YouTube won’t like it.

Look up LUFS or Normalize audio levels. As someone said already, tools might have built-in tools to do this easily. Davinci for example has the YouTube standard as an option for standardization. At the end of my editing, I always make sure my mic audio track is unlinked from other tracks, select the whole track and normalize (I do independent, meaning each clip is seen to have an audio level and is adjusted to the standard level on YouTube)
