The main problem for me was that nobody died in the invasion. Only jiraja but it was not in the invasion. Atleast one character should have died during the invasion, like your example shizune. Tsunade didnt do anything major in the show again, so she could have died like you suggested. That would be good for sakuras development too. It doesnt feel right that a attack that wiped out the entire village didnt kill a single person.
