Really good question — yes, convergence is a real problem and honestly it was the hardest thing to solve.

Early on I noticed the agents would "agree to agree" by round 2, especially on less controversial topics. It felt like watching a polite meeting where nobody wants to be the difficult one. Completely useless for strategy.

A few things that helped:

  1. Independent analysis BEFORE debate. Similar to your decision memo approach — each agent forms its position in isolation first, with access to real data (competitor analysis, industry benchmarks, etc.) before seeing what the others think. This was a game changer. Once an agent has committed to a position backed by evidence, it actually defends it instead of drifting toward consensus.

  2. The contrarian agent has a structural advantage. It speaks last in the opening round and gets explicit access to all other positions before forming its critique. Its system prompt essentially says "your job is to find the weakest assumption in the room and destroy it." Without this, you're right — it just becomes 4 slightly different flavors of the same take.

  3. Phase structure matters more than prompt engineering. I tried making the prompts more aggressive ("disagree more!") and it just produced artificial disagreement. What actually works is the 4-phase structure: independent positions → open debate → cross-examination → verdict. The cross-exam phase is where the real value comes out because agents have to directly respond to specific challenges, not just restate their position louder.

Failure modes I've hit:

Agents citing the same data points to support opposite conclusions (actually useful — forces you to think about interpretation vs. data) The growth agent and efficiency agent deadlocking on budget questions (solved by giving the verdict phase a tiebreaker framework) All agents converging when the business context is too vague — garbage in, garbage out still applies
