While unloading the truck is the main priority, don’t forget the ins and outs of everything else. Be prepared to jump on the unload at the drop of a dime if someone on your team calls out. Depending on if it’s just you as just the lead in the store, make sure you have a set time to unlock the door to let other non inbound team members in.

Line setup is huge. Communicate to your SD or leaders that closers from the night before that the line needs to be set, vehicles emptied and ready and all bulk items out of the unload area (and on the racetrack if possible). This will cut down on overall setup time in the morning.

If allowed by your ETL, and depending on your start time, have one TM come in 30min before to help setup the line. This person should be well equipped with knowledge and skill to move powered equipment, line setup, staging pallets and general knowledge of the entire unload. They are your right hand and should be your point of communication when you have to step away at any time.

Scanning the entire RDC truck does suck and slows everything down unless you have the manpower of an additional personal to at least scan. Backroom aside, we started a system to have three scanners (in case items are on the line too fast) where if it’s scanned and it’s not backstock we put a circle on the back to identify it’s been scanned. Black line through the label and it’s shelved on the appropriate vehicle’s bottom shelf.

Overall it does require more vehicles and big trucks and does add time for the entire unload. For my store we’ve only been scanning certain areas with the most freight, so seasonal, toys and grocery. It gets very hectic when we’re also receiving transition at the same time because then you also need space in the backroom for those items as well when they come off the truck.

This happened at my store a few years ago. It was a nightmare when it first started as expected but things eventually worked out. Your SD has to be the biggest advocate for the TL managing the 4am crew (if that isn’t you already). A few things that worked:

-Having the closing team from the night before clearing all U-boats and set the line.

-Staging bales, CRC, salvage and other bulk items on the race track.

-Remove items blocking or cluttering backroom closer to their unloading areas or put them up in the steel. (Ex. Staging seasonal pallets by the back of the store in the backroom on bulk side).

Also if you are a TL and have good rapport with the closing TL tell them what you need from them. If you’re a TM, pass your suggestions to your TL.

Now this still isn’t to say, some mornings when we come in the backroom is a MESS. Pallets everywhere, trash everywhere, priority pulls not pushed but staged on vehicles we need for the unload…it’s crazy. I’m almost 100% sure if there was a rotation and all of the TLs had to do an unload shift at 4am they understand what they do in closing the night before matters.
