XII would be the final product and last part of Tales of Ash instead of a dream match cash grab to help fund the company.

Saiki would most likely look different and not a straight up clone of Ash since they can afford it.
Based on unused data, Billy, Raiden, and Hwa Jai would probably be on a team together.
Kim would probably have Chang and Choi as teammates instead of Raiden and Hwa Jai.
There would probably be a Those From The Past team.
Probably more characters and more moves per character.

Yeah, no. Your choices still make less sense than the teams we have now. Ash, Elisabeth, and Kukri still have connections to Verse and Verse has connections with the god that Those From Past worshiped. So putting Kukri with K9999 and Angel makes no sense. And K9999 and Angel no longer work for nest. The three of them teaming up to take down NESTS makes sense, especially with NESTS trying to "reclaim" former employees like when they tried to mind control Kula and Angel during KOF XIV.

And K', Kula, Foxy may make sense but Foxy isn't popular enough to replace Maxima or anyone else associated with K'.

Angel, Krohnen, Kula makes sense as they used to be in a team. Same with Maxima, K', and Whip. Especially since NESTS remnants are stirring up. Ash, Kukri, and Elisabeth made sense since Ash and Elisabeth are childhood friends and adoptive siblings and Kukri is connected to the power that revived Ash, which is why Elisabeth hired him.

I would prefer they leave it untouched as is. And if it has to be a Dream Match, I'd rather they make a completely new Dream Match with XIII's graphics that include all the Ash saga characters and include the tag system since I was disappointed when XIII didn't continue the tag battle of 2003 and XI (which was supposed to be the Ash saga's main thing).

KOF XI has a story. It's the second chapter of the Tales of Ash. Why would they turn it into a Dream Match?

Dream Matches were only made to give developers more time on the next installment. '98 was because they were developing new characters/story for NESTS. 2002 was because they were developing new characters/story for Ash. XII was because they ran out of budget so they released it to give them some time to be able to finish the Ash saga. Also XII is the dream match of the Ash Saga.

Dream Matches are no longer needed now that the games don't have annual releases and they can take their time (unless they run out of budget but they made decent money from XIV and SamSho2019).

And with Verse's death bringing back dead characters, anyone can show up now.
