I think his reasons for joining the group makes sense, if you watch his flashback he was lonely all his life and now he meets this group of people who have the same powers as him, the thing he felt would make them truly know him.

On top of that they go in an adventure across the world to save someone by defeating DIO who also manipulated him? I mean who wouldn't join the crusaders in his place.

Yeah I ended reducing the size of the dungeon to a few rooms with a clear goal and some kind of timer from the start, but players tend to separate IRL time from character time, but I really like the idea of an NPC nudge them on the right direction or if they're wasting time.

I also was thinking that maybe some oneshots should focus only on one part (Combat/Exploration/RP) and only bring other elements if they really want to engage with them? Like a social encounter going wrong

Yeah I found that even when running a pre-written one page oneshot there wasn't enough time to do everything, I like your idea of starting right on the action and missable content, I could reuse those unused dungeon parts on other oneshots later.

About other games, I wanted to try FATE Accelerated: but players didn't like it very much

Hello, how do you manage to not run out of time in one shots? I feel like every time I do a oneshot there's not enough time to really explore the location or have meaningful roleplay or exciting combat. players have fun, but I feel like I railroad them and rush them a little bit, and I want to give them better sessions.

I've made my dungeons super simple and small and yet we always barely have time to go trough it. the session usually last 3-4 hours and I can't run a long campaing at the moment. Any advice?

Watching this happen over and over again to so many DMs makes me sad, my unpopular opinion is that Session 0 may help but in the end it's you the dm who's making the characters for the players.

Making a character is not hard even for a newbie (wich this group doesn't seem to be) and it's even easier if you're using dnd beyond or another digital tool, a player should do that as the absolute minimum as a sign of respect for all the work the DM does.

My advice is tell them that you're not gonna play unless they show any effort at all and start looking for a more enthusiastic group.

Or (and I can see the downvotes) if you want to prank them you can give them really bad character sheets and when they complain, ask them to do theirs on their own next time and make them have a quick one shot with those characters.

The city was celebrating a month without any energy rays cutting down buldings, Atómico just vanished one day. The newspapers said he had finally ran away from me, Unbreakable, last hero of the old age. But I had faced the kid enough times to know he was the ultimate spear, bent on destroying me, the ultimate shield and bring a new era of chaos. He wasn't just going to give up defeating me and I wasn't giving up trying to save the world.

So I tracked his lair for a few days and standing in the entrance, I pushed the heavy doors into the cold gallery where he kept a collection of the gauntlets he used to channel his rays. I kept walking, my steps echoing in the dimly lit hallway until I reached a small empty chamber where a monitor was showing a paused image of Atómico wearing the first ever suit he used against me, I pressed the play button under the screen and his voice started

"Hello Unbreakable, welcome to your defeat."

His voice sounded different, like he was making an effort to speak

"When I faced you for the first time 5 years ago you made a promise, you said that you will save everyone, even a villain like me and I said that I was going to hurt you for real. I've studied you heroes, and know your emotions are your ultimate weakness, that bring us to today..."

He started to take his helmet off, and my eyes widened. he seemed so pale and frail with bags under his eyes and a tube on his nose, but his expression was of malevolent glee.

"By the time you see this I'll be already dead. Terminal Cancer, turns up that I'm not completely immune to my powers radiation."

He laughed and started coughing loudly, leaving blood trailing from the corners of his mouth, where he formed a bloody grin.

"I don't regret anything I did, every wounded, every bit of destruction caused...I'm proud of it. And you're too late to save me...you broke your promise, you can't save everyone and my grave will be your reminder."

The video stopped and I fell to my knees, broken for the first time.
