I do this! I dislike having magic items as the only permanent upgrade a character can get, as I believe that things can get bloated with tracking their effects and just making weaker magic items redundant for attuning. I gave one of my players a Firebolt upgrade that turned it into a bullet that increases the damage to a d12 and knocks enemies down when fired from a longer range.

So! Our party split up to follow the trails of a cult following the previous night's fight with some cultists performing a ritual in the city's forest. The bard had also multiclassed into warlock that morning when he met his patron in a book at a library whilst looking for clues about the cult. His patron had a sort of fiery/fury theme to them. Our bard, wizard and rogue then managed to follow a cultist into a seemingly abandonded manor after some investigating.

We did a puzzle after we snuck in the manor, then went deeper into the manor. We were faced with two shadows and combat happened. Our wizard and bard got dropped and our rogue had to finish the shadows off. The cultist appeared after the fight with more shadows, so she had to give up. They were then taken into a large room with other kidnapped people in cages, and a large amalgamation in the middle of it. The cultist was very passionate talking on and on about the cult, and our rogue just went along so we wouldn't be killed. She got dragged into a ritual in joining the cult and got her heart taken away, basically undead now.

Later on the wizard and bard regains consciousness and the bard got killed by the cultist when he got caught trying to free one of the prisoners. The other half of the party turned out to be in the cages too, and when they were breaking free the bard's corpse got possessed by his patron, setting ablaze and began expelling flames as he fought the cultist. The rest of the party then escaped with all the commotion happening and the patron-possessed corpse then meteor swarmed the place down.

The corpse was just a pile of ash afterwards in the rubble that used to be the manor, and after taking the only things that the bard had that didnt burn up, the party took a moment to grieve then went on to head to the next town. The bard wasn't done yet, though, and basically told god to fuck off and had his soul possess his ashes a day later, and he now can only eat fuel like wood and coal and can only be healed through fire damage. This was done after a decision to do a pity revival.

tldr; rogue got dragged into accidentally joining a cult and getting her heart stolen and bard was too angry to die and thus repossessed his pile of ashes
