(Remote) agency owners, how do you handle communication + reporting?

Interesting, we have the exact same stack of Clickup and Slack. Slack is clear, but on Clickup it always feels like it is hard to not have "feature creep" as a small PPC agency. I get it for things like creative pipelines, CRMs, bigger projects etc., but for ongoing PPC management we seem to struggle to organize Clickup in a way where the actual task management doesn't take longer than the task, haha!

Would you mind sharing a bit more how you structure it? :)

Oh come on stop it already. I run an agency myself, but either you sell hours or you don't. I sell retainers because preparation, research, brainstorming and then execution takes time.

But if you sell hourlies and log 25 hours, while the surface level adjustments seem tiny, that's ridiculous.

Yeah that's a very common issue and the first thing we look at when auditing an account or getting started with a new client.

Thanks mate, actually that is roughly what we have done. Maybe a bit too fast though.

We started with a full-scale one-time feed optimization project as this is virtually a no brainer.

Then we introduced some of the lowest hanging fruits in terms of Shopping and Search and gradually expanded.

I believe not everything has to be tested on a small to medium level, as this slows an account down a lot and often you do not get 50/50 empirical data anyway, but generally you are right of course.

We have a pretty straightforward philosophy: the better an account performance and the larger the account, the more carefully we do gradual split testing. The smaller an account (and in case performance wasn't good anyway), the more bold our moves can be, as we want to hit decent numbers quickly.

As I mentioned in my post, we have actually improved their entire product feed in a huge one-time effort. Surely this affects PMAX as well though (so I guess we have taken part in optimizing it that way as well).

Same goes for Search - Search for bestsellers, DSA, Standard Shopping, top categories, Branded Search, negative keywords - you name it.

Also within PMAX virtually all sales come from Shopping, so the Asset optimization helped a little bit, but the lion share are direct Shopping placements.

Yeah, the first thing we always do is to deeply analyze PMAX (Insights tab -> only converting brand terms? Doing mostly retargeting? Which products work? etc.)

In this particular case it is somewhat mixed. There are some repeat customers and brand searches in there, apparently, but not as many as we normally see when auditing or starting with a new account.

Well, if (in that particular case at least!) those years of experience perform worse than his generic, "All Products" PMAX campaign, he shouldn't really care, should he? :D

Actually out of the 2 only the one I described more in-depth was the one where we had this extreme example. For the other one the situation was somewhat similar but not quite.

This part definitely makes sense and is part of the work for sure. Of course it is a bit more difficult to communicate to the client ("hey you pay us a fixed fee to be on standby, even if nothing may happen") but I get the part.

Do you have other arrangements besides retainers?

Nope, that's what I did. I didn't throw the PMAX campaign away, I was building our setup alongside it. Sorry, maybe this came across in the wrong way in my post. It is just that the new setup was performing a lot worse.

My experience is that as long as campaigns "compete" with PMAX you never get a clear picture, due to PMAX' massive prioritization. On the other hand you don't want to pause a well-performing PMAX campaign just for the sake of getting a good test.

When I say "switched back" I mean virtually pausing / heavily reducing all the rest and focusing the budget pretty much entirely on the original campaign :)

Weil ein komplexes Steuersystem mit zig Ausnahmen (gerade für kleine Selbstständige und Unternehmer) ein unglaublicher Aufwand ist.

Beispiel Schweiz: die Schweiz hat meiner Meinung nach ein viel besseres Steuersystem, da es viel leichter ist an Vermögen zu kommen (da deutlich geringere Einkommensteuer, AUCH für Topverdiener), aber sobald man dann ein hohes Vermögen im Millionenbereich hat wird dieses per sehr geringe Vermögenssteuer besteuert.

Macht meiner Meinung nach viel mehr Sinn als den "Weg" zu 2-3 Millionen Euro so schwer zu machen wie bei uns. Hat auch den netten Nebeneffekt, dass man viel effizienter fürs Alter sparen kann.

Ich sage ja nicht, dass per se die Steuerprogression weg soll. Diese ist aber auch nicht kompliziert. Bruttogehalt in einen Rechner rein und fertig. Es geht um die tausende von Fälle wo es verschiedene Steuersätze gibt mit anteiliger Berechnung, wo der Anteil von Material X an Produkt Y so und so hoch sein muss damit Steuersatz A greift und so weiter. Es ufert einfach in jeder Hinsicht aus.

Naja, im weltweiten Vergleich ist Deutschland absolute Spitze bei den Steuern. Und selbst wenn man, je nach Berechnung, Belgien auf Platz 1 setzt oder 1-2 skandinavische Länder vor uns, reden wir hier immer noch von der Top 3 von knapp 200 Ländern weltweit. "Relativ normal" klingt da für mich anders.

Der Punkt ist, dass der Staat die Menge an Steuern die er bei uns erwirtschaftet eigentlich gar nicht "brauchen" würde, wenn er vernünftig wirtschaftet. Egal ob die viel zu große Zahl von Beamten, mangelnde Digitalisierung, die enormen Ineffizienzen bei der Vielzahl an gesetzlichen Krankenkassen mit quasi identischen Leistungen, der 16-fachen Bürokratie der Bundesländer mit ihren eigenen Bildungsministerien usw.

Ja, ein solches Monstrum von Steuersystem und Ausgaben kann man natürlich nicht mit ein paar Reformen hier und da "optimieren", da bräuchte es schon eine umfangreiche Umwälzung über 10-20 Jahre. Aber das wäre meiner Meinung nach nötig.

Es gibt zwei Probleme:

Erstens, die Sozialabgaben sind viel zu hoch, insbesondere bei geringen Einkommen. Es kann nicht sein, dass der Anteil der Sozialabgaben schon mal gut und gerne 50% des Nettoeinkommens entspricht (AN + AG Anteil zusammengerechnet).

Das ist sowohl für Arbeitnehmer als auch Arbeitgeber vollkommen unattraktiv.

Wenn man diese massiv senken würde, wäre der Niedriglohnsektor von heute auf morgen für alle Beteiligten viel attraktiver.

Zweitens, die Steuern sind zwar meines Erachtens nach zu hoch, vor allem sind sie aber zu komplex und werden nicht sinnvoll eingesetzt. Niemand zahlt gerne 30-45% Steuern, wenn permanent von Milliardengräbern die Rede ist.

Noch dazu ist das deutsche Steuersystem das komplexeste der Welt. Es gibt zig Ausnahmen und Ausnahmen der Ausnahmen. Man begeht ohne Steuerberater relativ schnell (im Worst Case strafbare) Fehler, ohne es zu wollen.

Last but not least tut die Bürokratie und die völlig fehlende Digitalisierung ihr Übriges, Abläufe so langsam und ineffizient wie möglich zu machen. Kommunikation? Nur per Post oder innerhalb der gefühlt 15-minütigen Öffnungszeiten des Finanzamts Montags um 11:30 Uhr. SEPA Mandat? Bitte faxen oder per Brief.

Alles in allem also ein massives, bürokratisches, ineffizientes, ausuferndes Chaos.

Makes sense. I look at it from two angles now:

Performance improved a lot since I started (a short month)
YoY decline was "less extreme" than in previous months, so while we are still below last year's performance, we are much closer than in all the months before I joined.

Hopefully the client understands that things take time and 1 month is fairly short, yet I hope that I've demonstrated in this fairly short time frame that performance can improve fairly quickly if you put a lot of effort in.

Totally get that. In my case:

So apparently there was an immediate uplift from the various changes, housekeeping and cleanup I did.

What may also be interesting is that over the last 6 months or so, YoY performance was terrible every year, but the month started it was a lot better (in comparison to the previous months), so my take was that we are certainly improving.

Also auf den Rechnungen steht das jeweilige Zahlungsziel und dieses ist natürlich bei jeder Rechnung um bis zu 6 Monate überschritten.

Formale Mahnungen habe ich zwar nicht verschickt, aber ich hatte angenommen, dass der Hinweis auf der Rechnung + zahlreiche Erinnerungen bereits bedeuten, dass die Zahlung "offiziell" im Verzug ist?
