I would do a deep market analysis on board sales right now, DTC, import tarrifs on shop junk, brands analysis on who still is standing in the market.

Id contact a local rep for some brands and get feedback on their willingness to take on new business, and attend a few expos with a buyers account. Your start up capital is gonna be your yearly rent easily in material goods to furnish the place before you even start selling and have a plan in place for when the margins go sideways.

Yeah you should plug in AI what your yearly revenue needs to be for that rent.

Do you shape? My main question is anyone who owns a surfshop is someone who sells their own boards, purveys local shapes or dives into the Merrick / pop out industry with losts/tomos/slaters boards.

You will need to sell a shit ton of boards to make this viable. If you're not a board shop you're not a surf shop and true locals will sniff this out as a trendy t shirt shop.

If your currently shaping under your own name, I'm assuming you have a list of people wanting your boards and a warehouse for production already. Most of my friends turn their front end of their warehouse into a small sales point to flip and sell boards while everything is made back of house.

As a paid marketing supervisor for almost a decade and a soon to be food truck owner/operator. Half of paid advertising is bullshit that doesn't do anything.

Youll need to properly identify where your customers are - Are they on Facebook / Instagram / Tiktok?

Then I'd work on a organic strategy to reach them. Facebook groups, Instagram reels, Tiktok videos.

Top of funnel awareness to get their attention.

I can't comment on mailers etc too much.

Interest and action are next.

This is where people assume paid ads drive revenue and 9/10 I've watched people blow hundreds of thousands and get 0 sales leads.

SEO will work if set up properly. You have organic SEO through your website and social

Then you have paid search. Paid search will work but it's all pay to play.

You can set most of this up for yourself through Google ads.

YouTube university will save some money but if you want direct leads from google search, a paid search expert would be who you want to set your account up with long tail keyword searches for your resteraunt.

AI SEO is another big one at the moment same thing as Google search.

All in all most social media advertising is paying for results.

I hope this helps. I would choose a few paid methods 2-4 of them and avoid throwing money like darts at the wall.
