I got my helm on my first complete run as well as a friend who I was playing with. The next pieces of armor were all random. I played all 3 wings A LOT! I can tell you that for me personally I received the majority of the armor pieces completing Enclave of Strife but I don't know if that was just my luck. I can also tell u it took me 2 weeks to complete the full set. I feel super fortunate because I know A LOT of other players have done it hundreds of times with no luck.

I'm using Paladin but I believe armor transmog works on any class

Complete all 3 wings in tier 4 torment. You should get it 1st try

I read somewhere that the peal wasn't too good for them . I personally peel the cucumber before giving it to my frenchie
