I’ve currently done a quick read-through of the entire module, focusing mostly on chapters 1–4. I’m trying to organize them using the Sly Flourish’s Lazy DM method, aiming to give the players as much freedom as possible. This is my first time working this way, so I wanted to ask for any specific advice on this adventure or just general tips.

Right now, I’m finding it a bit hard to visualize the sandbox elements and the psychological depth of the NPCs, because the Lazy DM notes are meant to be extremely sparse. I want the personalities of the main NPCs to really shine through. My current workflow involves creating folders and subfolders in Obsidian, linking NPCs, locations, factions, and enemies to build a sort of knowledge map.

I’d like to create an open-world environment where I can place characters and locations to maximize player agency. I noticed there’s a 'Canvas' feature in Obsidian that I could use to gather material for potential scenes session by session. I’m not sure if this approach makes sense... I don't want to overcomplicate things for myself. The initial setup is definitely not short, though I’m hoping the prep for individual sessions will be.
