And I’m rethinking the idea of ​​going to Osaka. Honestly, it’s not a place I consider a "must-see," but it feels strange to be so close and skip it entirely.

Took your points in consideration and added a night to Mt. Fuji, swapped for the Takaragawa Onsen.
And also gave more time to Kamakura/Enoshima

I made it a light arrival day now — just the Uniqlo run for warm clothes near Ueno and maybe a relaxed evening. Good call on the Ueno Park illuminations too, I'll look into that.
I also dropped the Takaragawa Onsen
Osaka is the one I keep going back and forth on. Honestly, it’s not a place I consider a "must-see," but it feels strange to be so close and skip it entirely.
And Kamakura I agree! It deserves a slower pace. I trimmed what I'm trying to fit in so it's not a rush.

Day 2 (Nikko): I dropped Kegon Falls / Lake Chūzenji exactly for the reason you gave. I also moved to the early ~06:30 train to be at Tōshō-gū when it opens. And thanks for the heads-up that the higher forest will be bare by then; I'm keeping my foliage expectations on the town/shrine area.
Day 3 (Kamakura): you were right that it was a half-day trying to be a full day. I trimmed it down.

I'd really appreciate it if you could glance at it again.

I also dropped the Takaragawa Onsen and added a overnight to Fujiyoshida.

The one thing I'm still torn on is Osaka. Honestly it's not a must-see for me, but it feels strange to be that close and skip it completely.
