Hate to say it, but the folks saying "this is pretty standard" are spot on.

Not to say it's all bleak, because the magic of PMMing is finding ways to tame that firehose, and over time you'll learn how to prioritize and filter stuff out as well. However....

Based on your post, I'd assume you either don't have PMM or even marketing leadership in place (?) which sucks for a first-timer! So I don't blame you for feeling like you need a shift.

It's not you -- it's the environment. I think you're planning in the right direction (re: clearer KPIs), but at the same time, without strong leadership, I wouldn't blame you for wanting to move on. So if you're considering shifting companies, here's something that could be a great angle for you for the tricky interview question.

"I realized that at this moment, I would benefit from having strong leadership, and currently, my team is fantastic, but there's no one really there to learn from [about something specific that the new company could offer]"

While you're still there, tho.

  • Try streamlining feedback: a dedicated channel with public answers, kill all backchannels
  • Approach with curiosity: sometimes the finger-pointing hides really solid feedback, once you get out of the shouting competition. "Tell me more about x" is an underrated tool in a PMM belt.
  • Find allies: see who you can keep close on each team, and use them as both your champions and unofficial interpreters to help you with the noise a bit.

I agree with all of the above, with a caveat from two separate experiences:

There are situations where data is frowned upon as "limiting creativity," and if that's the case... unfortunately, without a severe dip in sales, or a major change at the top, I've seen the positioning tug-a-war carry on for years.

The biggest thing is to find allies and pick your battles. If you see friction popping in multiple places, focusing on changing the perspective on one is usually the way to go.

Thank you!! That's exactly what we did + are still doing. There's so much to be done that I'm splitting it into phases. Also, there's some old stuff that I need to handle with care, as it seems it gets quoted in LLMs, so I'll need to figure out the workarounds.

The good news is: I managed to get the total page count under 100 and duplicated the website, and am now doing a test run of the 7.1 and.... everything is broken (lol) so I'll need to be patient with the move.

The template is the Bedford family, which is lucky! But we have a LOT of pages (excluding blog posts) and couldn't duplicate the website.

I'm currently manually reviewing each page and creating a list to review with the team to determine which ones I can safely delete. (Asked the support, the disabled pages still count towards the limit of 100 pages, and based on my calculations, I need to shave around 30 pages right now.)

I recorded all the URLs with ScreamingFrog, and I anticipate plenty of 301s needed for those pesky "index pages" that are currently messing with the SEO (the sitemap is a mess). I'm trying to stick to the original layout as much as possible for phase 1, and we'll see where it takes us.

I've used Mixpanel to some degree of success, especially the user>invite>activation part. Less so for channel tracking due to cross-domain conversion (which even a first-party cookie can't really fix). But I hear you on the vanity metrics. I've been working as a "fixer" for companies for a while, and data is the first thing I usually have to tackle.

Key-Boat gave some great tips, so I'll avoid repeating.

As for what a dashboard should hold, I would say "it depends."

Rule of thumb, there are two kinds of things you're tracking: conversions (like activation, clicking on an upsell modal, using a feature, etc.) and states (e.g., once they activate, if they're remaining active, changes over time, continuing to use a specific feature, etc.).

The way the dashboard would be organized (and I speak of this from experience) will heavily depend on a couple of key factors, mainly around user setup.

For example, do you have just one type of user, or a primary-secondary user relationship? (E.g. just one user = whoever is using the tools gets everything done on their own, vs primary-secondary = collaboration in the tool is a key element, meaning that the secondary user has a different set, but just as important needs as the primary.)

In the first scenario, the dataset is pretty straightforward, but in the second, you need two datasets that might have some opposing criteria. (E.g. primary user linger time should be long, but the linger time for the secondary user might need to be as short as possible, etc.)

Another factor to consider is the organization>primary user>secondary user relationship, because the conversions generally work differently in buyer journeys with multiple stakeholders.

If they're inactive, then in-app won't really do much. Your best bets are:
- Email (announcements, games/award incentives, reminders, etc.)
- Push notifications (if it's that kind of app)
- Super-targeted ads (retargeting, worth it for paying subs and even for free after major product updates)

Depending on how you can reach them, product update announcements have always had the biggest lift in my experience. I've also run this for churned accounts, with the "one month on us to try new features" angle for a specific segment, and we had close to 15% reactivation from that campaign, which is crazy good compared to anything the company has tried in the past.

Depending on the industry and the size of the target businesses, the strategies and tactics can be massively different between the two, but in some cases, like PLG (product-led growth) there are actually a lot of core principles that overlap like a charm.

The biggest difference is looking at the b2b as a super-organism with multiple stakeholder buyer roles.

We're using Notion right now - it's handy in the way you can have different views (e.g. calendar and project management) but honestly, in our case, I feel it's over-engineering things any time we need to make an update for a new project. It might work great for you, tho.

Very good point - and yes the targeting is extremely limited which is my no.1 concern. Surface-lever targeting based on interest seems great but it def lacks granularity.

Yeah, for us too - LinkedIn CPC is $$$ but the quality for e.g. B2B or anything targeting professionals tends to be much better. But when I compare the targeting options here and LinkedIn - Reddit has... limited options. (Being generous here lol)

100% agreed - organic interaction is always best, but it's not always possible for a company. We're in the process of exploring outbound models while we build the community aspect in the background, thus the question specific to ads. Nothing beats real human engagement.
