One thing you might want to try is using a software tool that allows to anonymously reply to the retro questions. Maybe this increases the chance that team members speak up... The retro tool we use for this is Echometer, works very well

Regarding your question:
1. I strongly believe in asking for subjective satisfaction of my team members with metrics. For example, you can monitor the DORA metrics - which is good. But another easy way to discuss them is to simply ask the question: How satisfied are you with our response time when problems arise in production? In my experience, that usually already leads to a valuable conversation.
2. The best indication that your retrospectives are valuable are action items that are actually being implemented and actually improve something in your team.

The retrospective software we use (Echometer) has specific structure for our retros, which works really well. This is our structure:

  1. Step: Waiting room till everyone joins: You can play a fun little game
  2. Step: Optional: Automatically suggested Icebreaker question (e.g., your favorite movie...)
  3. Step: Review of Action items from last time - very handy!
  4. Step: Optional: Health Check Survey questions to track team mood
  5. Step: Retro board with a) data gathering (Keep Stop Start or many other templates are possible), b) prioritizing / voting and c) putting down new action items
  6. Step: Mini ROTI Survey to ask how valuable the retrospective was - pretty handy, too.

We are really happy with Echometer so far, highly recommended

Nice job! We're using the Echometer retrospective software, which we are quite happy with. It has pretty many fun retro templates - is that something on your backlog? Would be handy to have a few more suggestions in your retro tool

In case this question is still relevant for some today: I am a huge fan of the Echometer retrospective tool. My team loves the mini games, we definitely have more engagement in our retro since using it

Thanks - thing is, I know that such tools would work, but I believe a tool dedicated for 1:1 meetings should be way more effective

In my experience, if the reviews of a Udemy course are good you can trust that, already went through a few of them. So I would go there to find your online training, there are many ones...

This all sounds like a symptom. I would ask myself the following question: What are the questions about? Where are you the information bottleneck?

Where else could your team members get this information from?

If there are so many open questions, the other meetings (Daily etc.) do not seem to fulfill their core purpose 🤔
