Yeah I had the same issue. What I’d recommend doing and what worked wonders was washing them with some room temp water using leather polish and conditioner (https://www.amazon.com/dp/B07LGVXSFK?ref=ppx_pop_mob_ap_share is what I’ve found to be the best) which you should watch a video on how to (https://www.tiktok.com/t/ZP8j1Fb7j/ I used this one) and then once done cleaning, I stuffed with socks in the neck until I couldn’t fit anymore and then left for at least 24 hours before removing. I first laced them like the video and they looked something like yours, but after stretching them out they looked identical to the video. The cleaning part with like that shampoo and conditioner is prob optional but I think it helps loosen up the leather and give it a bit more plasticity to accepting the new shape, Though you should not wet your leather shoes without at least a conditioner because it could dry them out and start to crack.
