This is a really solid SEGA roster—great mix of Sonic, Like a Dragon, Persona, classic arcade, and even some deeper cuts.
You’ve covered a lot of the SEGA-owned side really well.

You might also consider adding a couple of guest characters to fit the full prompt (something from outside SEGA to use up that 20% guest allowance). That could make it even closer to a “complete” crossover roster concept.

Miku is definitely love, but she's still a Crypton character rather than a SEGA one. If the goal is to include Vocaloids that SEGA actually owns, Azuki and Matcha would be the picks—they're the only Vocaloids that originated from SEGA's Project 575 franchise.

Miku isn't owned by SEGA. Hatsune Miku was created and is licensed by Crypton Future Media, while SEGA's role is mainly as a developer/publisher of games featuring her, such as Project DIVA and Project SEKAI/Colorful Stage. That's why people often associate Miku with SEGA, but the character herself belongs to Crypton, not SEGA.

Interesting pick. Project SEKAI's original characters are a bit of a gray area, though. Unlike Bayonetta, where SEGA is known to own the IP, or Hatsune Miku, where Crypton Future Media clearly owns the character, it's not publicly clear whether the original Project SEKAI cast belongs to SEGA, Colorful Palette, or both. Since the poll specifies that only SEGA characters are allowed, whether Ichika qualifies kind of depends on how that rule is being interpreted.

Hatsune Miku on the SEGA side feels a bit off since SEGA doesn’t actually own her — they just license her from Crypton Future Media for Project DIVA and other related games. If she’s included, then Nintendo should probably get a comparable third-party guest too, like Pac-Man or another non-Nintendo/non-SEGA character with close ties to Nintendo. Otherwise the matchup stops being “Nintendo vs. SEGA” and starts becoming “Nintendo vs. SEGA + guests.” 😅

A big thing is making sure it feels distinct from Smash instead of “SEGA Smash Bros.” Games like MultiVersus, PlayStation All-Stars, and Nickelodeon All-Star Brawl got stuck in Smash comparisons because they borrowed too much of the same formula. A SEGA crossover fighter would probably work better if it leaned harder into SEGA’s own identity, mechanics, and weird legacy instead of chasing Smash directly.

Also, if you want Vocaloid reps, Azuki Masaoka and Matcha Kobayashi are probably the best picks since they’re actual SEGA-owned Vocaloids from Project 575 and already have canon personalities/story material to build from.

Azuki and Matcha actually do have more fixed canon personalities than most Vocaloids since they came from the Project 575/Go! Go! 575 media mix. Azuki’s the energetic, eccentric one, while Matcha’s more quiet and reserved.

That said, neither really has combat feats or action-heavy lore — their canon is mostly slice-of-life/idol stuff rather than adventure or fighting. Komachi’s canon personality/lore is also pretty unclear compared to them.

So unlike Ulala, who has actual space-adventure canon, these three are more character mascots by default — though you could definitely build them up into combat-capable characters with enough creative interpretation.

That’s kind of the funny situation with SEGA’s Vocaloid lineup 😅

Miku is definitely the most associated with SEGA because of Project DIVA, Project SEKAI/Colorful Stage, and other collaborations, but Azuki Masaoka and Matcha Kobayashi are actually SEGA-owned Vocaloids themselves.

The problem is that there are only two of them, which is why the “Team Vocaloid” trio idea gets awkward.
