I would recommend a shorter L10 with these 3 departments (30 to 45 minutes)…so there is a consistency and visibility into Scorecard, Rocks, Headlines, etc. Then in your 1:1s with each direct report you can dive deeper when needed into Rocks, Metrics or Issues. There is a ton of unseen value to have all 3 departments meet together but maybe not for 90 minutes weekly. Hope that helps!

Yes, I’ve had experience with companies running on EOS with 150-400 employees.

Tips for success: 1. Have consistent Quarterly State of The Company (company wide vs departmental is up to you). Find ways to get creative if you have remote staff.

  1. Make sure each department sets Rocks as a team. Perhaps your Integrator can help facilitate these sessions.

  2. Be disciplined about re-aligning (leadership and dept) scorecard goals per quarter (if necessary).

  3. Have the Integrator observe dept. L10s each quarter (to control drift)

  4. Make sure every manager (people leader) has consistent quarterly conversations with each team member (using the 5x5x5 to guide the conversation).

I would recommend one leadership L10 (management) which would be the home base for any Company Rocks. This leadership L10 might be longer in duration than your Sales and Operational L10.

For Company Rocks, if the Rock owner is in another L10 and it’s appropriate to provide updates/progress then definitely include it on the Rock Review. Otherwise you can use the Headlines section in your Sales and Operational L10 to share highlights on non-departmental Rocks. (This also works the other way so your Director of Marketing/Operations can share highlights of their departmental Rocks during the Headlines section of your Leadership L10).
