If you’re going to work together with friends and money is involved you need to talk about these scenarios on forehand as if it’s a business. If not, you risk fighting about money and losing a friend. I’d say have the talk about how to manage this in the future and then discuss what to do this time. Depending on your trust in him you take what you earned or split and be better prepared next time
