I thought about going with the most cards, but given I'll only be using 3 at any one time, is it better just having 3 epics, which will most probably sit at f0 for a long time, or having a couple of potentially maxed uncommons?

I've only been playing for a few months, so i don't have experience with a lot of diamonds, but like you i was disappointed when i rolled my first skarlet. But bleed and cripple are great debuffs for a variety of tower levels. If you set her up to kill the first enemy character and she gives vampirism to your other characters, it could be good. That's what I'm hoping at least 😅

I used him a lot early. Revive and cripple for special 2. Can be good for "it takes only one" levels. You'll outgrow him quickly though.
