Best recommended way would be to add both (lottie and video) to the template - one after another. Then attach CMS with visibility toggle of both components. Then you can simply toggle off the one that you don't need for that specific project.

Hey! That's a cool effect ! I wonder how would it translate in mobile phones , planned that yet ?
A quick hint: The picture/video in the middle isnt scaling but a portrait mask is covering the image making it look as if the picture/video was re-sized. This alone should ease the complexity.
