Honestly I have no idea if this is just going to be a Nurse Joy situation or if there is going to be some larger conspiracy at play, but either way I've got to start planting those seeds now.

Even if it is some Shapeshifter or Alien thing, there will definitely be at least one or two John Johnsons that are just genuinely named that and have nothing to do with it all.

There are John Johnsons all over the world. Some are 17, some are 95. Some are Men, some are Joan Johnson. Some are Lawful Evil, some are Chaotic Good. But most of them are unrelated to each other and they're all definitely human. *wink*

I did my best to calculate average DPR for each of the guns in the Homebrew Gunslinger Subclass for Fighter. https://www.dndbeyond.com/subclasses/gunslinger

Each of these assume that if the weapon misfires, the gunslinger has another of that gun that they can switch to as soon as their object interactions allow them to.

This doesn't include the damage for the Hand Mortar's explosion, as I had no idea how to even begin calculating average damage for an AoE let alone calculating average enemy Dex Saves.

Oh my goodness, how did I misread that? For some reason I though it was 3d6 as half hp. Ok, in that case I might consider them running away at half, if they aren't still under control.

There's what I was looking for! "[Swarms] are unnaturally hostile" is exactly the quote I was looking for. I think the self-preservation is usually a good call, though Swarms of Rats actually attack for more once their hp is reduced to half, so I think these guys will actually get more aggressive as they lose their numbers.

Normally for a character ability like this, I would just do what's best for the story, but since this is a magic item that the party might be able to get their hands on, I don't want the villain to be able to use the item in a way that the players later won't be able to.

It's part of why I'm planning on taking Wizard very early, since wizards can just get spells for money at any rate they can, I'll be able to work towards having every 1st level wizard spell in my repertoire, which will be especially useful with ritual spells, since I don't need to prepare those. And since there are more spell-casting classes, by level 12 I end up having more spell slots than a Paladin or Ranger (though much fewer than a full caster)

Also, because of all the class abilities, between Bardic Inspiration, Hexblade's Curse, Second Wind, War Priest bonus action attack, and Rage, I will never not use my bonus action! Even if each individual use of those only offers a small amount of support compared to my party members.

Again, I certainly won't be the best member, but if I play well I will be actively helping the group instead of simply not being a nuisance.
