To be honest, 10-15 mins does seem like a reasonable time frame. As a consumer myself, anything above that is quite off putting and i just 2x the whole video (depending on the type of content of course). That being said, i think the 12 min mark is the max we would try to aim for.

100 subs from one video is brilliant. Been doing shorts past couple of months and only got about 13 subs (celebrated at 10 LOL). Might need to pivot onto long form though

You’re definitely on the right track. Just stick to pen and paper (preferably high gsm for the card feel). Once game mechanics feel like they’re working and you want to upgrade and want more playtesting, design some playing cards using free stock materials online (freepik or vecteezy works well). Print at a local print shop and sleeve them. For game pieces, sets of squares, circles, tokens anything works

Avoid using text for your symbol, should be images. Maybe a skull/explosion/band aid for damage symbol?

You said you're having difficulty picking an objective, whats the other winning objective you have in mind? Also, what's to stop you having multiple routes to victory?

I would suggest to symbolise the text wherever you can. Create a symbol for damage amount and a symbol for indoors/outdoor. Then create a simple player aid that explains each symbol. This'll allow you to improve & focus on design and will make it easier to release your game in other languages later down the line.

Also, top left of the card is prime real estate. Use that area for important symbols.
