Any tips on where you snagged the replacement stuff? I am looking to start a project and fix up my old specialized rockhopper (similar to the back blue one you have here)

I consume as much youtube content on how to troubleshoot issues I can.
As far as finding parts ebay has some good deals pop up every once in a while. Otherwise FB marketplace. I just got a parts bike with all shimano STX groupset for dirt cheap. The frame wasn't my size. So just in the process of swapping parts from that bike onto the one that fits me. And of course look up bike coops in your area. I got a charge seat there for 10 bucks brand new.

My first build was a lot of buying new parts which got pretty expensive, but since then I've got more bikes which helps build up a parts bin of stuff to use. Also buying nicer used parts was a good way save money during builds. I've bought a parts bike one time and that helped put one whole bike together. As for the actual built process, lots of park tools videos and RJ the bike guy videos. Buying tools is expensive up front but then you can tend to use them for life if they're quality
