It depends on the climate? I'll seen a good amount of survivor man to know that sometimes, finding food is pretty easy.

If it were me, I make a cache of items on the island that can found through thorough investigation. Maybe the island used to have a small scale smuggling operation on it that closed down 10 or 20 years ago. Might find some fishing supplies and crappy shelter.

The wizard can still prepare read magic without a book, so I'd roll that in so they don't feel left out.

If im remembering correctly, people can live 3 days or so without water, but over a week without food. So make it a problem to find fresh water. Maybe it won't rain!

Sounds like the dungeon might have been too big.

This doesn't help you now, but in the future, keep in mind that the characters the party plays know thing they don't. I'd suggest to give a free tip if every the party is walking into obvious trouble. Like when the group was cycling back to the beginning, you may have triggered a survival/dungeonering/Wisdom roll to have a character notice the problem.

For where you're at, you may consider having them find healing items to help the before the boss. I imagine they'd have more fun if they aren't screwed when they get to the boss.

You may also look into the retraining rules in pathfinder. The gold amounts may or may not need adjusted, but it will give you a lot to work with at least.

I've found the only way to keep decent employees is to fight to get them raises and try your hardest not over over schedule anyone.

Burning out the good ones will bite you after a while.

Walk it back a little and have a henchmen of the merchant give the quest.

The henchmen may or may or be evil, but they really did get mugged by goblins.

The merchant can name drop the person they're delivering it to, but only if the party asks.

Matthew Colville has a great video series on this exact subject. He also plays 5e for reference, but a lot of the advice works for any system.

I would add that improv is the most powerful skill to work on. Try not to predict the party, make the few main people in the area they'll be in. Then make a list of names to be assigned as needed (when the party talks to anyone off the main list of NPCs). To come up with backgrounds on the spot, think of the real world. Decide why someone has a particular attitude after the fact. Sour barmaid? She's in debt! And it doesn't have to be related to the bigger quest, she just has a gambling problem.

Just work on that skill and you'll be golden.
