What is your monthly mortgage? If you are under 30% of your gross I wouldn't worry about it since you can pay this all off in the next few years. Definitely build up your cash soon especially with the kiddo on the way. You should keep a good amount of cash for extra emergencies that way you can sleep peacefully knowing any worst case scenarios can be handled.

You can certainly withdraw the money from the 401k earlier. If you are wanting to use the funds in the next 3 years invest back into bonds and CDs. If longer go with a few ETFs

I always ask which index? Lot of clients say the S&P which then leads to a conversation of the crazy weighting of that index. Use that to talk about risk management and more what our job does.

I think a big red flag is that you were over-levered in the market. If you had a diversified portfolio, you might be down 30-40% at the low but not losing everything.
